Integrated decision-making begins with forums, not dashboards. Managers already have recurring meetings. The goal is to turn the ones that matter into decision forums with clear inputs and outputs.
This step focuses on designing forums that create decisions and follow-through, rather than producing more reporting.
For each forum, write down the essentials: which recurring forum it is (operational, functional, or executive), which decision it exists to make, who owns the forum, and what cadence it runs on (daily, weekly, monthly, or quarterly). Then define the steering questions and the metric pack, keeping both intentionally small. Finally, be explicit about how actions are tracked and followed up, so the same issues do not return every cycle.
A good forum is defined by the clarity of its inputs and outputs.
Bring only what is needed to make a decision: the latest steering pack (stable and small), an exception summary that highlights what deviates and why it matters, and proposed actions that lay out options and trade-offs.
Leave the meeting with decisions and follow-through, not just discussion: decisions made (including what is explicitly not done), actions with owners and due dates, and a clear follow-up point that states which metric or which forum will confirm the effect.

A forum is drifting into status updates when the pack changes every week (so nobody builds intuition), when more metrics are added instead of making decisions, and when actions are agreed but not tracked (so the same issues repeat).
